What are you not seeing in your organisation, and how do you lead when you can't see it?

Most of what shapes decisions in an organisation is invisible: the hungry-judge effects of tiredness and friction, the lifetime of experience behind every reaction. Stephen E Morris's answer is not to fix the invisible but to build a detector array for it: agenda-free breakfasts, peer triads and micro-narratives that catch the weak signals your KPIs miss.

Physicists think most of the matter in the universe is invisible, and they know it is there because of what it does to the things they can see. Stephen E Morris borrowed the idea for organisations. Most of what drives behaviour and decisions at work is invisible: physiology, personal circumstance, daily friction, a lifetime of wiring. Leaders spend their time on the visible fraction, the metrics and the org chart, and are then surprised by what the invisible part does.

Stephen was in the room for the second time, after a session on leadership and AI the previous autumn, and this one was more personal. It moved from why leadership cannot be reduced to doctrine, through the research on how small invisible factors bend professional judgement, to the practical question of what a leader can do about forces they will never fully see.

  1. Context over doctrine.

    Leadership is not a set of fixed rules. The same action, say autocratic direction, is a failure in a brainstorming session and a necessity in a crisis. The judgement is knowing which room you are in.

  2. The hungry judge effect is real, and it is in your organisation.

    Small invisible factors, physiological state, personal circumstances and daily friction, significantly change professional decisions. Stephen pointed to the research on parole judges whose rulings moved with their meal breaks. Account for the noise you cannot see.

    Our reactions today are wired by a lifetime of experience and by genetics. Acknowledging that complexity fosters deeper empathy and reduces the urge to oversimplify team friction into a performance problem.

  4. Build a detector array.

    Since you cannot see everything, build instruments to catch the weak signals that hard metrics always miss: breakfasts with no agenda, peer triads, micro-narratives. The signal is in the stories people tell when nothing is being measured.

  5. There is liberation in a lack of control.

    Accepting that some forces are truly invisible lets a leader stop trying to fix the unfixable and focus on creating environments where those forces can surface safely.

What this means for technology leaders

Technology leaders run on dashboards, and dashboards are the visible fraction. Delivery velocity, incident counts, engagement scores. None of them will tell you that your best engineer has been quietly interviewing since a comment in a retro, or that the platform team stopped raising risks after the last reorganisation. That is the dark matter, and by the time it shows up in a metric it has already done its work.

Stephen's detector array is the practical answer, and it costs almost nothing. A breakfast with no agenda. Three peers who talk every month with no manager present. The habit of asking for the story behind a number rather than the number. And the first takeaway is a good check on yourself: the leadership style that got you through the last crisis is the wrong one for the next design review.
